Project Overview

Japan’s F&B industry is known for high service standards but faces shrinking profits and severe labor shortages. That challenge inspired XERO, Inc., a small startup founded to help restaurants stay competitive through digital transformation. Their main product, ZeroRegi, is a mobile ordering and POS platform designed to reduce labor costs and improve operational efficiency for restaurant chains. 

By 2023, ZeroRegi had already partnered with major clients such as Hokka Hokka Tei, a well-known Japanese lunchbox chain with over 500 stores. But during peak hours, XERO’s system began to collapse under huge traffic. Stores couldn’t process orders, and customer trust started to slip. With a small in-house team and limited technical resources, XERO needed an experienced development partner like SupremeTech to rescue the platform and prepare it for growth.That’s when SupremeTech joined the project. Starting with system stabilization and cost optimization, the collaboration quickly evolved into a long-term partnership. Together, the two teams rebuilt ZeroRegi into a white-label mobile ordering and POS solution that not only stabilized existing operations but also allowed XERO to retain major clients and prepare for future regional expansion.

The Problem – System scalability is a critical factor in a growing startup

XERO grew from a small startup with four members into a trusted technology partner for hundreds of restaurants across Japan. As the ZeroRegi platform gained popularity and more chains joined, the system was processing thousands of orders every day. The system scales from hundreds to thousands of stores in 2 years.

But with that rapid growth came new challenges. The original codebase, built during the early startup phase, was not designed for such high traffic or complex multi-store operations. During busy hours, especially lunchtime peaks, the servers sometimes struggled to keep up with demand.

For a fast-scaling platform, this was a turning point. The team needed to ensure that ZeroRegi could support continuous growth while maintaining the reliable, high-quality service expected by clients like Hokka Hokka Tei.

Rather than seeing this as a setback, XERO recognized it as a sign of success and momentum, like a proof that the platform had outgrown its original setup. To keep scaling confidently, they looked for a technology partner who could help them strengthen the foundation and prepare for the next stage of expansion. That’s when SupremeTech joined the journey.

The Solution: Stabilize, Optimize, Scale

Phase 1: Stabilize the Core Backend System

When SupremeTech first joined the project, the immediate goal was to restore system stability and reduce infrastructure costs.

SupremeTech’s engineers began with a full system audit to understand every component, from backend processes to server configurations. Many of the services were running unnecessarily, which caused unpredictable expenses. The team streamlined the cloud infrastructure, optimized configurations, and established clear cost visibility for the client.

To ensure long-term stability, SupremeTech refactored critical parts of the backend and introduced real-time monitoring tools that could detect traffic spikes and performance issues before they caused downtime. These improvements allowed the system to handle peak-hour traffic smoothly, even during Japan’s busiest lunch rush periods.

Phase 2: Improve Operations

After restoring stability, the focus shifted to improving usability. SupremeTech built a new Admin Portal that gave operators full control over store menus, orders, and performance data without needing help from developers.

At the same time, SupremeTech optimized the Store Staff App and Customer Web App, improving both performance and usability. The web interface was redesigned for better ordering experiences, while staff gained a cleaner dashboard to manage incoming orders efficiently.

Phase 3: Scale for the Future Growth

SupremeTech worked closely with XERO to prepare ZeroRegi for larger-scale operations and international growth. The system architecture was modularized into a white-label model, enabling multiple restaurant brands to use the same core platform under their own brand names.

In order to reach more Japanese customers, the SupremeTech team integrated LINE Mini App, making it easier for users to place orders directly through Japan’s most popular messaging app.

In September 2025, ZeroRegi officially expanded to the Philippines. Within just a few months, by the end of 2025, ZeroRegi had achieved the following:

  • Opened 54 new stores 
  • Order volume grew by 20%
  • System requests increased by 30%, as more users interacted actively with the app

Even with the higher load, the system continued to run smoothly. Performance stayed strong across all stores, and the team managed to maintain high availability without adding more staff.

Today, SupremeTech remains XERO’s long-term development partner, leading ongoing improvements such as analytics dashboards, new integrations, and further localization across Southeast Asia.

The Result

Within months, ZeroRegi evolved into a stable and high-performing platform trusted by restaurants across Japan.

With SupremeTech’s technical expertise, the system achieved consistent uptime during peak hours, seamless order processing, and faster response times for both store staff and customers.

The new monitoring and alert systems gave XERO full visibility into performance, helping them identify and solve issues faster. Infrastructure costs became transparent and easier to manage, allowing the team to operate more efficiently with their limited resources.

Most importantly, XERO successfully maintained its partnership with Hokka Hokka Tei, one of Japan’s largest lunchbox chains, by delivering a reliable ordering experience that regained the client’s confidence.

Creating a Foundation for Growth

The company also began testing localized versions of ZeroRegi in Southeast Asia, starting with the Philippines. As a result, what once was a startup product has evolved into a scalable solution with global potential.

Stabilizing a system is never just about writing better code. It also requires understanding the client’s business, priorities, and limitations.
